How to Calculate Salon Staff Commission (With Worked Examples)
Common salon commission structures, how to calculate them on service and retail sales, and how to avoid disputes at month end.
Commission disputes are one of the quietest ways a salon loses good staff. The fix is not a cleverer formula, it is a clear one that is calculated from the bill, not from memory.
Common structures
Flat percentage. The stylist gets a fixed percentage of the service value. Simple and easy to explain.
Tiered percentage. The rate rises as monthly sales cross thresholds. This rewards high performers and is the usual choice for senior stylists.
Base salary plus commission. A fixed salary with commission above a target. Gives staff security while still rewarding growth.
Different rates by category. For example one rate on haircuts, another on colour, another on retail products. Useful when margins differ.
Worked example: tiered
Say the rules are 20% up to ₹50,000 of monthly service sales, and 30% on the part above that. A stylist sells ₹80,000 of services in a month.
- First ₹50,000 at 20% is ₹10,000
- Remaining ₹30,000 at 30% is ₹9,000
- Total commission is ₹19,000
Decide in advance whether the higher rate applies only to the part above the threshold, as here, or to the whole amount once the threshold is crossed. The two give very different numbers, so write it down.
Questions to settle in writing
- Is commission calculated before or after discounts and GST? Most salons use the amount excluding GST, after discounts.
- What happens to a refunded or credit-noted bill?
- Who earns when two stylists share a service, and how is it split?
- Do tips belong to the stylist or are they pooled?
- Do package and membership redemptions earn commission at the sale or at each visit?
Avoid month-end arguments
Show each stylist a statement they can check against their own bills. If they can see every bill and the rate applied, most disputes disappear.
Automating it
SalonOS calculates commissions from each bill using the rules you set and prepares payroll with payslips at month end. See multi-branch management or pricing.
